How to Vet an AI Vendor When You Barely Have Time to Vet an AI Vendor

It is Tuesday. You need eighteen pieces of Instagram creative by Friday, three Facebook campaigns are underperforming and you have not had an hour to look at why, and your CEO just forwarded a competitor’s Reel with the subject line “why aren’t we doing this.”
Then a vendor offers you forty-five minutes and a tool that will supposedly hand your life back. You watch a beautiful demo, feel the first flicker of hope in a month, and sign before asking a single hard question. Six weeks later it is a browser tab you never open and a line item you have to defend.
A demo is a model home. Staged furniture, professional lighting, nobody’s laundry on the floor. Your account is the house you live in.
Your account will break things the demo never saw
The vendor picked the inputs and the use case, then spent months sanding down every edge that falls apart when a real account touches it.
Your account has no such protection. Your product photography is inconsistent because two shoots happened before the rebrand. Your Instagram data, your Facebook data, and your Shopify numbers all disagree. Your brand guidelines live in a PDF the model has never seen.
Vendors confident in their product will let you find out what happens. Vendors who are not will keep walking you back to theirs.
Five questions, sent by email
Sales calls are built for momentum. Email is built for accuracy, because somebody has to type the answer and put their name on it. This holds for chat widgets on self-serve signup pages too, where you often get no human at all until after your card is charged.
- What model powers this, and is it proprietary, fine-tuned, or a wrapper around an off-the-shelf model? A wrapper can still be useful. You just deserve to know how replaceable the AI part is.
- What data was it trained on, and does our data get used to train it further?
- What performance benchmarks do you have, and under what conditions were they measured? “14x conversions” means nothing without a baseline, a time period, and an account count.
- What happens when the model is wrong? Look for a confidence score, a human-in-the-loop option, or an audit trail. If the platform shifts budget between Instagram and Facebook and you cannot see why, you will be the one explaining it to your CMO.
- Will you build one piece of creative using our photo and our branding? Not a folder of assets. One image you pick, plus the brand PDF the model has never seen. Then watch what it does with your colors, your type, your product. You're testing one thing: whether the output looks like your business, or like their demo with your logo pasted on top.
A vendor who says yes is agreeing to work in front of you on material they didn't choose. A vendor who says no has answered a different question.
Ten minutes of email against a quarter spent unwinding a bad contract. If a vendor will not answer in writing, that is information too.
Two more things worth watching for: data that is hard to export or locked in proprietary formats, and a roadmap that answers every hard question with “coming soon.”
